The operator-tested framework for leading AI transformation as a talent strategy

Most enterprise AI initiatives fail because organizations treat them as technology rollouts rather than talent management challenges. In Workforce Intelligence: The People-First Playbook for Leading Your Company Through AI Transformation, OneDigital co-founder Mike Sullivan and Chief Product Officer Vinay Gidwaney introduce an operating model that treats the workforce as a composed capacity of human judgment and machine capability, orchestrated together.

Built from the authors' experience scaling OneDigital to a $1.7 billion enterprise serving 100,000 employers, Workforce Intelligence traces the evolution from Personnel Management to Human Capital Management to the new discipline of WI. The book delivers real client situations, internal operating metrics, and a tested management philosophy forged under private-equity scrutiny.

Ultimately, you’ll learn how to pass the “Humanity Test”: When confronted with the option of reinvesting returns from AI in the people who built your business or pocketing the excess margins, you’ll know the best option is the first one – and exactly how to execute it. You’ll also find:

  • A historical arc showing why each workforce management transition required a new philosophy, not just new tools
  • Named scenes and real client situations illustrating how the Workforce Intelligence framework operates in practice
  • Guidance for CHROs on positioning people leadership, not technology teams, as the owner of AI transformation
  • A measurement framework designed to withstand board-level scrutiny when justifying AI-driven workforce investments
  • Practical direction for people managers who need to act on AI-related workforce changes starting Monday morning

Written for HR leaders, CHROs, benefits executives, CEOs, and people managers at mid-to-large employers, Workforce Intelligence provides the operational framework and management philosophy needed to lead AI transformation as a people strategy rather than a technology deployment.

Praise for WORKFORCE INTELLIGENCE

“This book captures something most leaders still misunderstand about AI: this is not primarily a technology shift. It’s a people shift. A workforce shift. A leadership shift. What the OneDigital team has built is not theory. It’s a real operating playbook from leaders doing the work inside a live company, under real pressure, with real stakes. Practical, honest, and deeply relevant.”
―Harley Finkelstein, President, Shopify

“Mike and Vinay understand what most AI books miss: the winners won’t be the companies with the best tools, but the ones who figure out the organizational shape to absorb them. This is a playbook for the leaders who refuse to choose between investing in AI and investing in their people. It belongs alongside the cases I teach at Harvard Business School.”
―Shikhar Ghosh, Professor of Management Practice of Business Administration, Harvard Business School

“Most AI books treat AI as a technology solution. Mike and Vinay get it right: AI should be seen as a tool for cultural transformation with people―and HR― at the center. This playbook should be read by every CEO, particularly small business owners who could both increase productivity and employee job satisfaction with these tools.”
―David Marchick, Dean, Kogod School of Business, American University

Aus dem Klappentext

Most companies treat AI transformation as a software rollout, hand it to IT, and watch it stall, capturing a fraction of the value. The reason isn’t technology. AI transformation is talent management work, and the companies treating it like a software problem are the ones falling behind.

Mike Sullivan co-built OneDigital into a $1.7 billion advisory firm serving 100,000 employers. Vinay Gidwaney is its Chief Product Officer. Over two years inside their own company, they built the operating model their industry didn’t have. They call it Workforce Intelligence : the successor to Human Capital Management, designed for a workforce that is no longer entirely human.

Workforce Intelligence traces the arc from Personnel Management in the 1950s, to Human Capital Management in the 1990s, to the Workforce Intelligence model today, and shows why each transition required not new tools, but a new management philosophy. Grounded in real client situations and the internal operating metrics of a firm that completed this transition under private-equity scrutiny, it delivers operator-grade testimony from the practitioners who built the playbook.

Written in Sullivan and Gidwaney’s first-person voice, the book gives leaders a concrete framework for treating AI not as a system to install but as a workforce to manage, with the organizational design principles and measurement instruments to make AI adoption a people-led initiative that translates into action on Monday morning.

Workforce Intelligence is written for the leaders who own this transition: the CEO who needs an operational mandate that holds up to board-level review, the Chief People Officer making the case that this shift belongs to people leadership rather than IT, and the people manager helping a team reframe what AI means for their work.

It closes on what the authors call the Humanity Test. AI is going to hand capacity back to every leader who deploys it well. Reinvest that capacity in your people, or take it as margin, cut headcount, and move on. Workforce Intelligence is OneDigital’s answer. They choose their people. When you see the faces of the people you employ, the questions change. The decisions change. And workforce transformation becomes what it always was―a decision about your people.
